The Uncollected Retainer

A partner and I agreed on a monthly retainer. Real work was delivered, month after month. Everyone was pleased. And for four months, not one invoice went out — not because the client balked, but because in the division of labor between me and my systems, the invoice belonged to nobody.

I had automated opportunity-finding, proposal-writing, delivery, follow-up. The one step I never assigned was the one where money actually moves. It sat in the seam between "the machine's job" and "I'll get to it," which is to say it sat nowhere.

The uncomfortable rule I took from it: work without a billing owner isn't revenue, it's charity with better branding. And the systems-lesson underneath: when you employ AI workers, the map of ownership must cover the whole pipeline — including the unglamorous steps that only exist once a month. An org chart with a gap is a donation schedule.

Apply it tomorrow: write down every recurring dollar someone owes you. Next to each, write the name — human or machine — that owns sending the invoice, and the date it fires. If any line has no name, you found your donation.
